About Pelletier Logistics

Pelletier Logistics is a third-party logistics company handling freight coordination, warehousing, and last-mile delivery for mid-market retail and manufacturing customers across North America.

The company had expanded significantly through two strategic acquisitions and was operating a mix of on-premises servers across three data centres with varying infrastructure configurations. During peak shipping periods, systems degraded frequently. Scaling up ahead of busy seasons required hardware orders months in advance with significant capital expenditure risk.

Markeltree was engaged to transition Pelletier Logistics to a cloud-based architecture and modernise its applications to support reliable, scalable operations.

About Pelletier Logistics

The Challenges

Every project starts with real problems. Here are the core challenges we tackled for this engagement.

01

Three on-premises data centres operated with inconsistent configurations and recurring performance issues.

02

On-premises infrastructure was regularly overloaded during peak demand periods, causing performance degradation at the highest-revenue time of year.

03

Hardware refresh cycles required capital expenditure decisions twelve to eighteen months ahead of actual capacity needs, creating cost risk and operational inflexibility.

04

Disaster recovery capability was limited a major failure was estimated to require 24 to 72 hours to resolve.

05

Both acquired companies had built applications on different technology stacks that were not fully integrated with each other or with Pelletier's core systems.

Core approach & deliverables

A breakdown of the core components built and delivered for this project.

01

Cloud Readiness Assessment and Migration Strategy

Markeltree conducted a detailed review of all applications, databases, and infrastructure components across the three data centres. A migration framework was applied to categorise each workload for rehost, replatform, refactoring, or replacement. The resulting migration roadmap prioritised the workloads most constrained by on-premises limitations and sequenced the migration to minimise operational risk throughout the transition.

02

Infrastructure as Code and Environment Standardisation

A primary operational challenge at Pelletier was the disparity between the three data centre environments. Markeltree implemented an infrastructure as code approach using standardised configuration templates to declaratively define all cloud configurations. This resolved configuration drift, ensured environments were fully replicable, and gave the operations team a single authoritative definition of the company's entire infrastructure for the first time.

03

Seasonal Demand Auto-Scaling Architecture

Freight logistics experiences highly predictable seasonal demand fluctuations. Markeltree built an auto-scaling architecture for compute and database resources that expanded during peak periods and contracted during off-peak times. Capacity that previously required months of hardware procurement could now be provisioned in minutes and released when no longer needed, converting fixed capital expenditure into variable operating cost aligned to actual business volume.

04

Application Modernisation of Acquired Systems

The two acquired companies had built applications on incompatible technology stacks. Markeltree transformed both applications into containerised, microservices-based architectures deployable and manageable within a single unified cloud environment. The incompatible infrastructure maintenance burden was eliminated and both applications were now positioned on a single platform for future development.

05

Disaster Recovery and Business Continuity

Markeltree implemented a multi-region disaster recovery architecture with automated failover in the event of a regional failure. The previous recovery time objective of up to 72 hours for critical systems was reduced to under four hours. Automated backup and recovery testing was integrated into normal operational cycles to validate the accuracy of recovery procedures on an ongoing basis.

Key Outcomes & Impact

100% migration of three on-premises data centres to a unified cloud-native infrastructure.

Auto-scaling architecture eliminating peak-season performance degradation without capital pre-provisioning.

Critical system disaster recovery time reduced from up to 72 hours to under four hours.

Infrastructure provisioning time reduced from weeks to under one hour via automated pipelines.

Both acquired applications modernised and consolidated into a single unified cloud environment.

Fixed capital hardware expenditure replaced with variable cloud operating costs aligned to business volume.

Project results

The disaster recovery improvement was a huge factor in changing how our leadership thinks about operational risk logistics does not have the luxury of downtime. Markeltree gave us infrastructure that scales when we need it and saves money when we do not.
